# Hand-offs, agent environments, and loops

aayudha 0.2 lets the agent you work in hand a story to another agent, prepares the cloud environment that agent
builds in, and starts recurring work on a schedule. All three run in your own agent session, under
your own sign-ins. None of them puts a model key in a product repository's CI, and none of them merges: the merge
gate and a person's pass still decide.

![A loop file is set up in the one tool you pick; its schedule runs the loop guard first, and the ci-failed loop syncs a hand-off. A hand-off from build --delegate or a slash command asks agentenv.Detect which agents are connected, has agentenv.Ensure verify the receiver's environment, sends the brief to the receiver, and follows its pull request through the merge gate; a fix or a failed check goes back to the receiver within the cap, and a person ships or takes over at the cap.](docs/guide/img/how-agents.svg)

*One command hands off and syncs; detection and a verified environment come before every fresh cloud hand-off; loops
reach the same commands on a schedule, in the one tool you pick.*

## How it works

### Hand-offs to another agent

A hand-off sends a Ready story to a receiver: Codex, Cursor, Claude Code, or Amp. A Ready story is one whose
Completion Goal was frozen by `aayu ready` into a snapshot on the ledger, aayu's record branch. The entry point is
`aayu build <story> --delegate <receiver>`. It is a flag on `build`, not a new verb, so a hand-off passes the same
gates as a normal build: the Ready check, the lease, the budget, and `halt`.

The host commands are the short form. `/codex`, `/cursor`, `/claude`, and `/amp` live in `hosts/commands/<agent>/`
and load through each host's plugin. Each command checks Ready first. A goal in words goes through
`aayu grill story --assess` and its vagueness gate, then `aayu ready`, before anything leaves. No host offers a
hand-off to itself: the Claude Code, Codex, and Cursor manifests each list every agent's directory except their own,
and the Amp plugin gets every command except `/amp`.

Every receiver gets the same brief, built by `delegate.Brief`, redacted, and recorded by its SHA-256:

- the Ready snapshot's criteria and the story body, quoted as data;
- the plan's checkpoints and an evidence map;
- the branch and pull request rules, the required checks, the CODEOWNERS paths, and the cycle cap;
- an abridged `AGENTS.md`;
- "How to work and report": break the work down, use your own subagents, verify each criterion with evidence, and
  end with a `## What I proved` section.

**Cloud by default.** Without `--local`, aayu hands off only to a receiver whose cloud agent is connected here. It
asks `agentenv.Detect`, described below. The receiver adapters in `internal/delegate/receivers.go` are:

| Receiver | Adapter | Transport |
|---|---|---|
| Cursor | `CursorAPI` | Cursor's REST API: create an agent run that opens the pull request, read runs, post follow-ups |
| Amp | `AmpCLI` | `amp -ox --project` starts an orb thread; follow-ups continue the thread |
| Claude Code | `ClaudeCloud` | `claude --cloud <brief>` from the user's claude.ai sign-in; aayu opens the pull request from the pushed branch |
| Codex | `CodexCloud` | `codex cloud exec`, `status`, and `diff`; aayu applies the diff in a worktree and opens the pull request |

**Local only with `--local`.** The user's explicit `--local` runs the receiver's CLI on this machine instead:
`codex exec`, `cursor-agent -p --force`, `claude -p`, or `amp -x`, in a fresh `.aayudha/worktrees/<n>-<agent>`.
`delegate.ScrubEnv` gives it the toolchain variables and only its own CLI's key (`CODEX_API_KEY`, `CURSOR_API_KEY`,
`CLAUDE_CODE_OAUTH_TOKEN`, or `AMP_API_KEY`). Provider keys, GitHub and aayu variables, git credential helpers, and
SSH are removed, so the receiver cannot push. aayu commits, verifies, pushes, and opens the pull request. The scrubbed
environment also sets `AAYU_DELEGATED`, and `build --delegate` refuses (exit 4) when it is set, so a receiver never
hands the story on.

**A missing receiver gets a plain answer.** When the receiver is not available in the mode asked for, `build` exits 4
and says what is missing: the CLI, the sign-in, or the cloud connection, with the exact install and sign-in commands
from `Detect`. It then offers what is available: `--local` when the CLI is ready, or `--delegate <x>` for each
connected cloud agent. aayu never installs or signs in for you. `--delegate auto` picks the cheapest adequate
connected cloud agent for the story's Effort label (`delegate.Choose`), and picks among local CLIs only with
`--local`.

**The review loop.** Every hand-off starts on a fresh branch (`story/<n>-<slug>-<k>` from the second on). Running the
same command again syncs it, keeping its branch, worktree, and mode. aayu finds the pull request, reads the
receiver's `## What I proved` section as an untrusted preview, and reads the merge gate's inspect verdict
([the merge gate](how-merge-gate.md)):

1. A required check that failed on the head goes back to the builder first, one round per head
(`delegate.CIFollowUpMessage`, with a bounded, redacted log tail).
2. `fix` sends inspect's findings once per head (`delegate.FollowUpMessage`).
3. `merge` reports merge-ready and names `aayu ship <pr>` for a person.
4. `rebuild`, or reaching the cap of two cycles, pages a human and exits 4.

Failed-check rounds and inspect's fix cycles share the same cap. `delegate/<n>/state.json` on the ledger and one
replace-in-place comment on the story record every step.

> **Honest status:** the Claude Code cloud adapter is tested with synthetic fixtures only; no claude.ai sign-in was
> available when it was built. The host commands are proven loading live on Claude Code, Codex, and Amp; Cursor has no
> headless way to list a plugin's commands, so Cursor as a host is checked against its documented manifest schema
> only. A sync runs when someone asks, or when the `ci-failed` loop below runs it; no receiver sends aayu a webhook.

### Agent environments

A cloud receiver needs a machine that can build and test the repository. `aayu install --env` discovers that
environment from the code: toolchains and versions, the package manager, services, system packages, and the names
(never the values) of variables. It asks only what the code cannot say, then writes one spec, `.aayudha/env.toml`.

**One spec, each host's native file.** `agentenv.Generate` writes `.agents/setup`, with pinned versions and a SHA-256
for every download, and `.agents/check`, which runs the build and tests and prints `aayu-env ok <fingerprint>`. Each
host calls the same script:

- Amp runs `.agents/setup` natively in its orbs.
- Cursor runs it from `install` in `.cursor/environment.json`; aayu keeps the owner's other keys.
- Claude Code on the web runs it from a `SessionStart` hook in `.claude/settings.json`, only when
  `CLAUDE_CODE_REMOTE` is `true`.
- Codex is configured only in its web UI, so `install --env` prints the Install script and the values to enter.

The fingerprint is a SHA-256 of the requirements and setup steps. `agentenv.Status` reports each host as missing,
stale (the code asks for something else, a generated file was edited, or the record's fingerprint differs), or
verified.

**The flags.** Without flags, `install --env` shows the spec, a diff of every file, and the UI values.

- `--verify` writes the files and runs `agentenv.Verify` per host: setup cold, setup warm (to prove it is
idempotent), then `.agents/check` in a fresh login shell, inside a clean container that approximates the host
(`agentenv.Profiles`). A failure triggers up to three fix attempts.
- `--cloud` proves the live cloud with a probe task, where the host's CLI can start one: Amp (`amp -ox`) and Codex
(`codex cloud exec`). It uses your own signed-in CLI, never a key aayu holds.
- `--host <h> --record '<reply>'` records a probe reply you copied from Cursor's or Claude Code's UI. A reply counts
only when it carries the current fingerprint.

**The local gate.** `.agents/check --full` runs, job by job, the checks of every CI job a pull request must pass, so
a failure shows before a push instead of in remote CI. Discovery lists the pull-request jobs of `ci.yml` and
`protected-paths.yml`; each needs a `[[gate]]` entry in `.aayudha/env.toml` with its commands, or the reason it runs
only in CI. The gate prints `aayu-gate: FAIL: CI job "<job>"` for each failed job and `NOT RUN LOCALLY` for each
part that only CI runs, such as a scanner that is not installed. A job with neither fails the gate. `--apply`
installs a git pre-push hook that runs the gate, and `.agents/setup` installs it in cloud clones;
`git push --no-verify` skips it once.

Results land in `.aayudha/env-verified.toml`. Agents may run `--apply` and `--verify`: they write only repository
files.

**Detect and Ensure.** `agentenv.Detect` reports, per agent, the CLI path and version, whether it is signed in,
whether its cloud can take a hand-off, and the exact install and sign-in commands. It makes no model or task call,
and it reads only local state: PATH, `--version`, each CLI's sign-in status, aayu's secret store and config, and the
verification record. One probe reaches the network: when `codex login status` says "Not logged in", Detect asks
`codex doctor --json`, which also checks that Codex's model provider answers
([Codex through your own model provider](hosts-codex.md#codex-through-your-own-model-provider)). Cloud needs: for Codex, a ChatGPT login and `[delegate] codex_env`; for Cursor, an API key in aayu's
secret store or `CURSOR_API_KEY`; for Claude Code, a claude.ai sign-in; for Amp, a sign-in and a recorded Amp project
for this repository. Before a fresh cloud hand-off, `build --delegate` calls `agentenv.Ensure` for the receiver. It
regenerates and verifies a missing or stale environment, which takes minutes. When the verified files are not on the
default branch yet, it returns `ErrNotLanded` with the exact git command, and the hand-off stops with exit 4. Syncs do
not re-run it.

**Two doctor rows.** `aayu doctor`'s `agent-env` row lists each host as verified, stale, or missing, and suggests
`aayu install --env --verify` when one is not verified. The `agents` row lists what `Detect` found, with the
install or sign-in command for anything missing.

> **Honest status:** only Codex publishes its machine image, so the clean containers for Amp, Cursor, and Claude
> Code are close equivalents, not the hosts' own images. In this repository, all four hosts are verified in a
> container, and only Amp is verified live in its cloud; Codex, Cursor, and Claude Code have no live record yet.

### Scheduled loops

A loop is one file, `loops/<name>.toml`, that runs an aayu command unattended on a schedule: `cron`, five fields in
`[time] tz`. `loops.Parse` enforces the rest: the command must be an aayu command that needs no terminal, no human
pass, no human-only flag, and no `--yes`. A loop with `on` and `filter` and no `cron` is an event loop (below).

### Event loops

An event loop starts when a GitHub event happens, in the user's own tool. In 0.3 there is one event and one loop:
`triage-opened` runs on `issues.opened` with the label `intake`. `loops.Events` lists the event and the tools whose
own trigger can start a run on it. `loops.Parse` makes those tools the loop's default hosts and refuses any other.

| Tool | Trigger for an issue that opens | Source |
|---|---|---|
| Amp | Yes: an orb spawner (`create_github_subscription`, `issue-opened`, filtered by a label present at open) | [Amp docs](https://ampcode.com/docs/github?utm_campaign=docs-site&utm_medium=docs&utm_source=agentic-ayudha) |
| Cursor | Close: the `git_label` trigger, when the `intake` label is added to an issue | [Cursor docs](https://cursor.com/docs/cloud-agent/automations?utm_campaign=docs-site&utm_medium=docs&utm_source=agentic-ayudha) |
| Claude Code | No: routines take pull request and release events; the GitHub Action needs a model key in Actions | [Claude Code docs](https://code.claude.com/docs/en/routines?utm_campaign=docs-site&utm_medium=docs&utm_source=agentic-ayudha) |
| Codex | No: event tasks take pull request activity only; `openai/codex-action` needs a model key in Actions | [Codex docs](https://learn.chatgpt.com/docs/automations?utm_campaign=docs-site&utm_medium=docs&utm_source=agentic-ayudha) |

The run is the same as the scheduled one. The guard starts it and stops it on halt (exit 4) or on the `[budget]`
breaker (exit 6). Then `aayu triage` lists the open intake issues with no model, and the agent classifies each one
with `--as`, which changes labels only. The event's text never reaches the prompt as an instruction. `triage-daily`
stays on its schedule as the fallback: it covers Claude Code and Codex, and any event a tool drops. Neither loop sees
an issue opened without a form: it has no intake label, and `aayu triage` lists only intake issues. A person adds the
`intake` label to it, and the next `triage-daily` run triages it. No event loop has an Actions job, and no model key goes to Actions for one.

**Agent loops and no-AI loops.** A loop is an agent loop unless it sets `agent = false`. An agent loop needs an
agent's judgement, the bot App (`bot = true`), or a personal token, so it runs in an agent tool and never in Actions.
A loop with `agent = false` needs no model and runs with the workflow token, so it runs only in the free GitHub
Actions fallback (Appendix B D-7.1f). `loops.Parse` enforces the split: it refuses `actions` in an agent loop's hosts,
`setup` on an agent loop, and an agent tool, `bot = true`, or a `prompt` on an `agent = false` loop.

**One tool runs every agent loop.** Two tools running the same loop would run it twice: two triage passes, two
retros. So `aayu install --loops` asks which tool should run this repository's agent loops, offering only the tools
whose CLI `agentenv.Detect` finds here (amp, cursor, claude, codex), or takes `--host`, and says which loops run in
Actions instead. It warns when [loops/active.json](https://github.com/rahulnakmol/agentic-ayudha/blob/de79988060cd4c1522adb9e991f78cc9e58b9a68/loops/active.json?utm_campaign=docs-site&utm_medium=docs&utm_source=agentic-ayudha) records loops in another tool.

**Renders and setup per tool.** `go generate ./...` renders this repository's loops, and `aayu init --gates` renders
a product's.

| Tool | Rendered file | How `install --loops` sets it up | Run now |
|---|---|---|---|
| Amp | `loops/amp/<name>.json`, the `set_schedule` input (RFC 5545 rule, a fresh thread per firing), or for an event loop the `create_github_subscription` input | `--apply`: one headless Amp thread per loop in an orb of the project (`amp -ox`), which calls `set_schedule` (or `create_github_subscription`) and keeps it; each loop is recorded | `amp -x` |
| Cursor | `loops/cursor/aayudha-loops.tf` (provider `~> 0.8`, one cron per UTC offset, or a `git_label` trigger for an event loop), and `loops/cursor/automate.md` | `--apply`: `terraform apply` when `terraform` and `CURSOR_TOKEN` are there, recording each loop; otherwise a prompt per loop for the `/automate` skill | `cursor-agent -p` |
| Claude Code | `loops/claude/routines.md`: one `/schedule` prompt per loop | Paste each into Claude Code v2.1.225 or later, signed in with claude.ai; `/schedule update` sets a cron a preset cannot say; at least one hour apart | `claude -p`, or `/schedule run` |
| Codex | `loops/codex/scheduled-tasks.md`: one chat prompt per loop, with its RFC 5545 rule | Paste each into a Codex or ChatGPT chat in the desktop app's local project | `codex exec` |
| GitHub Actions | `.github/workflows/aayudha-loops.yml`, one cron per UTC offset, only the `agent = false` loops | Nothing to set up: the workflow runs them with the workflow token and no model | `workflow_dispatch` |

`--run-now <loop>` runs one loop's prompt once with the chosen tool's CLI in this checkout, marked as a test so the
guard's `not due` does not stop it, and the terminal offers it after setup. `--apply` and `--run-now` act as you. In a
shell with an agent marker, such as an orb's Terminal tab, they ask for your approval through GitHub's device flow
and name the loops they start. With no terminal, or in aayu's own agent lane (`AAYU_AGENT=1`) or `--ci`, they are
refused and no code is issued (`presenceCheck` in [internal/cli/presence.go](https://github.com/rahulnakmol/agentic-ayudha/blob/de79988060cd4c1522adb9e991f78cc9e58b9a68/internal/cli/presence.go?utm_campaign=docs-site&utm_medium=docs&utm_source=agentic-ayudha)).

The Actions fallback never calls a model. A job checks out the repository, installs aayudha, runs the guard, and
only then the command.

**The guard.** Every run in every tool starts with `aayu hook loop:<name>` (`runLoopGuard`). It exits 4 while the
repository is halted, and 6 while the `[budget]` breaker has paused agent lanes or the Actions loops have used
`[budget] ci_minutes_month`. Otherwise it says whether this run is due. A loop is due only within 59 minutes after its
local time, which picks the right one of the two UTC crons.

**The default loops.** This repository's loops are also the defaults a product gets: they are embedded in the
binary, and `install --loops` in a repository with no `loops/*.toml` writes them and every tool's render first
(`loops.Defaults`, which swaps this repository's own `setup` and `setup_run` for the product's, read from its pnpm,
Bun, or npm lockfile by `loops.ProductSetup`). Triage runs on arrival where the tool has a trigger, and on a
schedule everywhere:

| Loop | Starts | Runs |
|---|---|---|
| `triage-opened` | When an issue opens with the label `intake` (Amp, Cursor) | The same as `triage-daily`; an event loop |
| `triage-daily` | Weekdays 09:00, 13:00, 17:00, 21:00 | `aayu triage` lists every open intake issue with no model; the agent classifies each one with `--as` |
| `ci-failed` | Weekdays 09:45 | `aayu status --work`; for each delegated story with a failed required check, one `build --delegate` sync that sends it back |
| `release-measure` | Mondays 10:30 | `aayu measure`, reported when a release was published in the last seven days |
| `housekeeping` | Fridays 16:00 | `aayu gc`, then reports doctor drift, feature-map drift, and stale Ready issues |
| `evolve` | Monthly, day 2 | Skill evolution, which also takes the Feedback filed since |
| `retro` | Mondays | The retro |
| `digest` | Weekdays 09:05, in Actions | `aayu status --digest`, paged through `[notify]`; `agent = false` |
| `verify-sweep` | Daily 02:30, in Actions | `aayu verify --check all`, every behaviour check with no model; `agent = false` |

`decisions` (weekdays 09:15), `seat-review`, and `verify-maintain` are agent loops too. Only `digest` and
`verify-sweep` have an Actions job; D-7.1f gives the reason for each loop.

`--record <loop>=<ID>` (or `all=<ID>`) with `--host` writes `loops/active.json`: per tool and loop, a digest of the
prompt and schedule, the tool's ID for it, and the date. An empty ID forgets a loop there. Doctor's `loops` row shows
each loop with what runs it: its tool or `actions`; active, stale (changed after it was recorded), missing, or double
(recorded in two tools, or an `agent = false` loop also recorded in a tool).

> **Honest status:** "active" means recorded with the loop's current digest, not observed in the tool; no tool lets
> aayu read your automations from its CLI. Proven live on Amp in this repository:
> `install --loops --host amp --apply` set the loops, one holder thread named `aayudha loop: <name>` each, and
> doctor shows them active; since D-7.1f, 9 run in Amp and `digest` and `verify-sweep` in Actions. `amp -ox`
> returns before each thread sets its schedule, so the schedule IDs were confirmed and recorded afterwards. Cursor's
> file passes `terraform validate` but was not applied here; the Claude Code, Codex, and `/automate` prompts are
> rendered from each tool's documentation and not yet run.

## Invariants

1. Every receiver gets the same brief, which asks for a `## What I proved` section and forbids handing the story on.
   Enforced by `delegate.Brief`, `TestBrief`.
2. Cloud is the default: a receiver whose cloud agent is not connected is refused with exit 4, the missing steps,
and the routes that are available; a local receiver runs with no GitHub or aayu credential, in a fresh worktree,
and cannot delegate again. Enforced by `newDelegation` and `receiverHelp` in
   [internal/cli/delegate.go](https://github.com/rahulnakmol/agentic-ayudha/blob/de79988060cd4c1522adb9e991f78cc9e58b9a68/internal/cli/delegate.go?utm_campaign=docs-site&utm_medium=docs&utm_source=agentic-ayudha) and `delegate.ScrubEnv`, `TestDelegateLocalFallback`
   and `TestScrubEnv`.
3. `--delegate auto` picks among cloud agents, and among local CLIs only with `--local`. Enforced by
   `delegate.Choose`, `TestChoose`.
4. A fresh cloud hand-off stops when the receiver's environment cannot be verified or has not landed on the default
branch. Enforced by `ensureCloudEnv` in [internal/cli/delegate.go](https://github.com/rahulnakmol/agentic-ayudha/blob/de79988060cd4c1522adb9e991f78cc9e58b9a68/internal/cli/delegate.go?utm_campaign=docs-site&utm_medium=docs&utm_source=agentic-ayudha),
   `TestDelegateClaudeCloud`.
5. A failed required check and inspect's fix findings go back to the receiver within one shared two-cycle cap; past
it, a human is paged. Enforced by `reviewLoop` in [internal/cli/delegate.go](https://github.com/rahulnakmol/agentic-ayudha/blob/de79988060cd4c1522adb9e991f78cc9e58b9a68/internal/cli/delegate.go?utm_campaign=docs-site&utm_medium=docs&utm_source=agentic-ayudha),
   `TestDelegateCIRepair`, `TestDelegateCycleCapPages`, and `TestDelegateCursorReviewLoop`.
6. No host offers a hand-off to itself, and every host command uses only tokens Codex accepts. Enforced in
   [internal/hosts](https://github.com/rahulnakmol/agentic-ayudha/blob/de79988060cd4c1522adb9e991f78cc9e58b9a68/internal/hosts?utm_campaign=docs-site&utm_medium=docs&utm_source=agentic-ayudha), `TestPluginManifests` and `TestHostPluginsLoad`.
7. Detection makes no model or task call, observes only through its `Probe` (local commands and files), and reports
exact install and sign-in commands. Its one network probe is `codex doctor --json`, run only when Codex is not
signed in. Enforced by `agentenv.Detect` with injected probes, `TestDetect`, which also covers the model-provider
path; no test can show the absence of a network call, so that part rests on the `Probe` boundary.
8. An environment is verified only when its record carries the spec's current fingerprint; edited files or changed
code make it stale. Enforced by `agentenv.Status`, `TestStatus`; generation keeps the owner's own keys,
   `TestGenerateKeepsTheOwnersKeys`; `install --env` end to end, `TestInstallEnv`.
9. A loop sets a valid `cron` and an unattended command, or, as an event loop, `issues.opened` with a label filter and
no cron, only in a tool with a trigger for it; an agent loop never runs in Actions, and an `agent = false` loop
runs only there, without the bot. Enforced by `loops.Parse`, `TestParseRefuses` and `TestEventLoop`.
10. Every tool's render matches its golden file, and the Actions fallback has no event job. Enforced by
`loops.Files`, `TestGolden`. An event loop shows as `fallback` in a tool with no trigger for it, naming the
scheduled loop that covers it. Enforced by `loops.States`, `TestEventLoop`.
11. The guard stops a halted or over-budget run first, in every tool and in Actions, for scheduled and event loops.
    Enforced by `runLoopGuard` in [internal/cli/loops.go](https://github.com/rahulnakmol/agentic-ayudha/blob/de79988060cd4c1522adb9e991f78cc9e58b9a68/internal/cli/loops.go?utm_campaign=docs-site&utm_medium=docs&utm_source=agentic-ayudha), `TestLoopDigestOnSchedule`.
12. `install --loops` offers only detected tools, sets every agent loop up in the one picked, leaves `agent = false`
loops to Actions, warns about a loop recorded in two tools, and `--run-now` runs one loop with the tool's CLI; a
changed loop turns stale. Enforced by
    `runInstallLoops` and `loops.States`, `TestInstallLoops`; the doctor rows, `TestChecksGolden`.
